Business-impact measurement asks what changed because a DevRel programme existed. Revenue attribution, retention comparisons, product contributions, and cost per outcome provide different forms of evidence for planning and budget decisions.
Revenue influenced
Revenue attribution asks what share of revenue can plausibly be attributed to or influenced by DevRel activities.
Attribution models
Several approaches, each with trade-offs:

Most mature DevRel teams use multi-touch attribution with documented weighting and report DevRel-influenced revenue as a separate, larger number than DevRel-sourced revenue.
Sourced vs. influenced
- DevRel-sourced. Revenue from accounts where the first identifiable touch was a DevRel activity.
- DevRel-influenced. Revenue from accounts where DevRel touched the account path at any meaningful point.
DevRel-influenced is usually 3 to 10x DevRel-sourced and is the better representation of actual impact at PLG companies.
DevRel pipeline contribution
For companies with sales teams:
- DevRel-generated opportunities. Where DevRel activity is the source.
- DevRel-touched opportunities. Where DevRel touched the opportunity at any point.
- DevRel-influenced ARR. Annual recurring revenue from those opportunities.
- Pipeline velocity for DevRel-touched deals. Sometimes meaningfully faster than untouched deals because developers are pre-educated.
Cost per outcome
A useful set of operational metrics:
- Cost per qualified signup.
- Cost per activated developer.
- Cost per retained-90-days developer.
- Cost per DQL.
- Cost per DevRel-influenced ARR dollar.
Calculated as total DevRel program cost ÷ outcome count. Lets you compare DevRel against other acquisition channels.
A useful comparison is DevRel’s cost per qualified signup against paid acquisition cost. Where DevRel’s cost is substantially lower, the difference provides evidence for continued investment.
Retention impact
DevRel can improve acquisition and retention. Track:
- Retention rate of DevRel-engaged customers vs. non-engaged.
- Expansion-revenue rate from DevRel-touched accounts.
- Churn rate by community engagement. Compare the churn of customers who participate in community channels with that of non-participants.
These numbers often produce the strongest business case because retention is a more durable economic driver than acquisition.
Brand and authority metrics
Less direct but still measurable:
- Share of voice in relevant analyst reports (RedMonk, Gartner, IDC, Forrester).
- Domain authority and SEO ranking for category-defining queries.
- Search-engine and AI-assistant retrieval frequency for content about your product.
- Conference speaker placement in industry-leading events.
Brand metrics are slow-moving and rarely move quarter-to-quarter; track them as multi-year trends.
Product impact
DevRel’s contribution to the product itself, measurable in:
- Number of community-sourced features shipped.
- Number of bugs identified by DevRel and engineering teams.
- Beta feedback volume and quality.
- Time saved in product validation cycles by having DevRel-sourced insights ready.
Hard to dollarise, easy to qualitatively evidence with specific examples per quarter.
Recruiting impact
DevRel also affects engineering recruiting:
- Inbound application rate correlates with DevRel-driven brand.
- Candidate quality at top of funnel.
- Offer-acceptance rate correlates with developer-positive brand.
- Open-source contributor → employee conversion. Many top developer-product companies hire substantially from their open-source community.
Quantifying this is hard but discussions with talent / recruiting leads usually surface clear directional evidence.
The narrative report
For executive-level reporting, package metrics in narrative form:
This quarter we shipped X tutorials, hosted Y events, and ran the Z program. As a result: A% increase in qualified signups, B-point increase in activation rate, C new DQLs, D% influenced ARR ($E), F community-sourced features shipped to product. The cost per activated developer was $G, compared to $H for paid acquisition.
This format connects activities, outcomes, and cost in one account. State the attribution method and its limitations alongside it.
Common executive questions and how to answer them
- “What’s the ROI of DevRel?” Cost per activated developer × LTV minus DevRel program cost. With attribution caveats stated.
- “What if we cut DevRel?” Pipeline analysis showing the share of new signups, activation, retention, and influenced revenue at risk.
- “Could we just outsource this?” Keep work that requires ongoing product and community context inside the function. Production tasks such as event logistics or video editing can be contracted.
- “How does this compare to marketing?” Different funnel position; different audience; complementary not substitutable.
Having these answers prepared and rehearsed is part of mature DevRel management.
Anti-patterns
- Claiming credit for revenue DevRel could not realistically have caused. This makes later attribution claims harder to trust.
- Refusing to report numbers because “DevRel is qualitative.” Qualitative evidence still needs to be connected to observable outcomes and budget decisions.
- Reporting different numbers in different forums. Define methodology once and stick to it.
- Not tracking the metrics required to defend the function. Track before you need the data; you can’t reconstruct attribution retrospectively.
